Project: B2B Migration

The project in five sentences
BLACKROLL moves its B2B line of business onto the new core platform by 31 January 2027: a new Shopify Plus store with native B2B (companies, catalogs, price lists, payment terms) on a Liquid theme, decided in ADR-006, ADR-035 and the DEPT spike of July. It replaces three legacy B2B shops (the CH store, the Pro DE store and the Pro BNL store) in waves, starting with Switzerland, and the legacy CMS is switched off once no legacy shop reads from it. 22Bits is the delivery team on most epics, and DEPT shared services run the store from February, with a handover plan by 15 December and the handover on 29 January. The open questions sit mostly outside the store: the ERP route through the Xaidat gateway, store currency and CembraPay, Pipedrive and Klaviyo, and a DEPT receiver for the handover. The kickoff deck lists Craft CMS as a B2B integration while the Jira epic says content is managed in Shopify; for a Liquid store only native Shopify content is feasible, so that needs clearance.
Status after the kickoff (2026-10-19)
Decided: a new store, not built on an existing shop; a Liquid theme, not headless (PL1); prices live only in Shopify for now, and the new ERP takes over price management later (P2, 2026-10-26). Guiding principle since 2026-10-26: out-of-the-box Shopify first, because the budget is tight. Sen is the product owner, decides scope and priority, and leads the project internally at BLACKROLL (Kristy, 2026-10-23).
Working assumptions to confirm: ERP route Option B through Xaidat if Xaidat can deliver it; Pros move into the B2B store; native Shopify B2B; native Shopify content; Brand 2.0 tokens and typography instead of rebuilt D2C components (the B2B team would like a look closer to D2C, so the design direction goes into workshop 0). Details in B2B Decisions and Workshop Plan, section "Working assumptions to confirm".
Next: workshop 0 (steering, 60 minutes) on Wed 28 October in the afternoon, with a written sign-off on S1, S2 and S8 by 30 October from whoever is not in the room; S6, S7 and the remaining owners by email; a provisional estimate on the working assumptions; Sen's wave marking of the requirements list; a prep call with Teoman Lam before workshop 1a; and the wave approach in the first week of November.

Changes
Newest first, one line per change: the date, the document and IDs, what changed, and the source. The page history in each document keeps the exact edits. A decision itself is recorded in its own row with date and decider.
Date | Document | What changed | Source |
|---|---|---|---|
2026-10-28 | Workshop 0: Steering Pre-read | T2: new paragraph "Theme updates". Our Shopify lead expects the theme's own code to be changed anyway for the B2B requirements, so taking over new theme versions is the exception; option 1 in the table now says the same | Rron Zogiani, 22Bits |
2026-10-28 | Workshop 0: Steering Pre-read | S2: Robert's view added. He agrees that Pros order in the B2B store; the Pro community goes into the B2C membership program (Priya Kohli) and is not part of this project. Robert can't join, so S2 is 5 minutes and the time goes to S1 and T2. Robert still signs off S1 and S8 by 30 Oct | Email from Robert Kruschke, 2026-10-28 |
2026-10-28 | Workshop 0: Steering Pre-read | T2 is now the design direction only: a ready-to-use Shopify theme with Brand 2.0 tokens and typography first, selected D2C components after January as separate sections. The theme itself is no longer named; it is chosen in the spike in the week of 2 November and brought to workshop 4. Added what the store will look like with tokens only | 22Bits |
2026-10-26 | Workshop 0: Steering Pre-read, Decisions and Workshop Plan, Risks and Dependencies | Workshop 0 shortened to 60 minutes and decided by exception on the pre-read. S6, S7 and the content owner per market move to email; S6 and S7 answered by 30 Oct. DEPT receiver: not named in November, the handover goes to whoever DEPT assigns in December (PL5, question 7, D7, R3). Kristy named as project sponsor (S5). T2: the proposal now explains sections, blocks and the theme editor and compares the maintenance cost of the three options | 22Bits |
2026-10-26 | Workshop 0: Steering Pre-read (new) | Pre-read for the steering session on Wed 28 Oct: S1 to S8, T1 and T2 with options and our proposal, agenda, open owners | 22Bits |
2026-10-26 | Decisions and Workshop Plan | Guiding principle added: cost conscious decisions, out-of-the-box Shopify first. P2 decided: prices live only in Shopify for now, price management in the ERP becomes part of the later integration with the new ERP; how prices are managed in Shopify catalogs is described in P2. Follow-ups in E1 and E2 (Option B without price lists), P1, P3 to P5, PL4, PL7, CI1, CI5, PC3, PC8, T2, the facts and the timeline assumptions; new question 27 (new ERP). Workshop 0 set for Wed 28 Oct, afternoon, with Martin Loer and maybe Robert Kruschke; written sign-off by 30 Oct from whoever is not in the room | B2B weekly, 2026-10-26 |
2026-10-26 | Risks and Dependencies, ERP, Scope Matrix | D13 mostly resolved by P2; D17 (new ERP) and R9 (custom development eats the budget) added. ERP page and Scope Matrix row 4: prices in Shopify (P2) | B2B weekly, 2026-10-26 |
2026-10-23 | Decisions and Workshop Plan | Two new decisions: S8 market strategy and E7 B2B product data (now 49). Teoman Lam is the main ERP contact and replaces Holger Welzel as decider on the ERP rows; Holger Welzel joins for specific topics and stays for logistics. Updates to S1, S3, S5, E2 to E4, PL3, PL7, CI1, CI4, P1, P2, PC1 to PC3, PC8, T1, T2, T4, M2, the facts and questions 1, 2, 5, 8, 13 and 17; new questions 25 (France) and 26 (CH customers in MyFactory). Workshop plan: the steering decisions with Sen and Kristy plus a written leadership sign-off, a prep call with Teo before 1a, new participants in 1a, 2, 3b and 4, workshop 4 moved to 12 Nov and go-live planning to 25 Nov because Sen is out of office. Name corrected: Sebastian Krebs, not Sebastian Koch | Emails from Sen and Kristy, 2026-10-23 |
2026-10-23 | Risks and Dependencies, ERP, Customer Groups, Scope Matrix | D15 (Sen out of office) and D16 (new PIM in January) added; D2, D3, D5, D6 and D13 updated. ERP page: Teo as main contact, the CH process as Sen describes it. Customer Groups: CH and DE/AT pricing, France, country contacts. Scope Matrix: no formal DEPT estimate (row 22) | Emails from Sen and Kristy, 2026-10-23; kickoff |
2026-10-22 | Customer Groups (new) | First draft: the B2B customer groups as a diagram and a list, where they order today, the decisions each group touches, and what is still to collect. To be checked by Sen, Martin Loer and Robert | Kickoff, call with Sen 2026-10-21, Sen's requirements list |
2026-10-22 | Decisions and Workshop Plan | New decision PC8: central billing for buying groups such as Intersport and Sport 2000 (now 47 decisions; workshop 2 covers PC1 to PC8). Additions from the requirements list to S1 (features proposed out of this phase), S2, S3, E4 to E6, PL3, CI1, CI4 to CI6, P1, P4, PC4, PC6, T3 and T5. The requirements list is marked as collected; new fact to collect before workshop 0: Sen marks each row as wave 1, later or out | Requirements pages from Sen and Alexandra Schmitz (Confluence), sent 2026-10-22 |
2026-10-22 | Decisions and Workshop Plan | S1: option to connect the existing flows to the new store as they are and improve them after January. S2: target groups, and Robert's idea of a Pro community on D2C. CI1: today's lead flow and the options Sen named. P1, P2: CH and DE price structure, prices maintained by hand today, the new B2B Direct Price. PL7: Sen leans to native B2B. T1, T2: wish for a D2C look and content; the T2 direction moves into workshop 0. Questions 1, 3 and 23 updated. Four facts to collect added. Workshops 0, 3b and 4 updated (Robert and Martin Loer in 3b). Two assumptions added to the provisional timeline; no date changed | Call with Sen, 2026-10-21 |
2026-10-22 | Scope Matrix | Team notes on rows 4, 9, 11, 14, 22, 24 and 33 | Call with Sen, 2026-10-21 |
2026-10-22 | Risks and Dependencies | D13 (new price model while Xaidat builds Option B) and D14 (expected look of the store) added; R6 points to the T2 direction | Call with Sen, 2026-10-21 |
2026-10-21 | Decisions and Workshop Plan, Risks and Dependencies | PL5, question 7 and R3: a named DEPT receiver before the handover plan on 15 December | 22Bits |
2026-10-21 | Decisions and Workshop Plan | Workshop lengths, the split into 1a and 1b, 3a and 3b, 4 and 4b, the workshop timeline and the provisional implementation timeline | 22Bits |
2026-10-21 | All | Kickoff preparation split into this page and the documents above; working assumptions after the kickoff; team notes from the kickoff in the Scope Matrix; Introduction in English | Kickoff, 2026-10-19 |
